What this guide covers
Fictional Freshway Distribution receives 120 cases of covered fresh-cut leafy greens from Green Valley Packing, lot GV-0612-A. It ships 70 cases to Customer North and 30 to Customer South; 20 remain.
Practical implementation
Tasks: locate receipt and shipment records; confirm lot identity; reconcile 70 + 30 + 20 to 120; identify missing event-specific KDEs; cite the applicable provision; and document retrieval time and gaps.
Limitations and verification
The quantity reconciliation works only under the scenario’s assumption that no other movement or loss occurred. Identify omitted legal fields rather than inventing them. One successful exercise does not prove compliance.
Run the exercise and document what it proves
Before the exercise, define the selected lot, the starting point, the records expected, the participants, the internal time target and the pass criteria. Do not choose a lot only because its records are unusually tidy. Include at least one realistic complication that reflects the actual business, such as a split shipment, a late supplier document or a transformed lot.
During the exercise, record the systems searched, identifiers used, supporting records retrieved and every point where the team needed undocumented knowledge. Afterward, classify each gap as a missing record, inaccessible record, inconsistent identifier, incomplete export, unclear responsibility or procedure mismatch.
Assign corrective actions with owners and dates, then repeat the relevant part of the exercise to verify effectiveness. A completed exercise form without evidence of the trace and any retest is not enough to demonstrate that the process works.
